Turning QoE Insights into a Post Close Financial Roadmap: First 100 Days & Beyond

In this article, Michael DeSantis, Co-CEO at CFOx, explains how independent sponsors and private equity investors can turn buy-side QoE findings into a practical financial roadmap for the first 100 days and beyond.

Independent sponsors and other private equity professionals routinely spend significant time and capital on buy-side Quality of Earnings (QoE) work. Yet far too often the finished report sits unused once the deal closes. In founder-led businesses where informal systems, cash-basis books, aggressive owner add-backs, and thin finance infrastructure are the norm, the QoE should become the working financial blueprint for the first 100 days and the multi-year value-creation plan that follows.

When that translation fails, the consequences show up quickly: working-capital shortfalls, covenant pressure, delayed realization of add-backs, and misaligned expectations among equity partners and lenders. Treating the QoE as a living roadmap rather than a closing checklist helps sponsors stabilize operations sooner, protect deal economics, install credible reporting, and position the platform for scalable growth and a cleaner exit.

What Disciplined Sponsors Prioritize in the First 100 Days
The strongest investors treat the week after a close as a deliberate financial reset. They convert the QoE into a short, ranked action list:
  • Working-capital true-ups: Use the normalized working-capital analysis from diligence to settle true-ups efficiently. Founder-led companies often manage cash aggressively; a clear QoE quantifies sustainable levels, reduces disputes, and frees cash that can be redirected to growth.
  • Policy harmonization: Move from inconsistent or aggressive founder practices, such as cash-basis timing, discretionary expense classifications, optimistic revenue recognition, to standardized, defensible policies that meet GAAP or lender requirements. Fewer recurring adjustments and greater comparability across future add-ons follow.
  • Systems and process upgrades: Capture the quick technology and process wins flagged in diligence such as basic automation, faster close cycles, and proper job costing in services or project businesses. Early action prevents the “Excel hell” that often consumes finance teams in year one.
  • Lender and equity reporting dashboards: Build focused, automated dashboards around 8-12 core KPIs drawn directly from QoE-normalized figures (e.g., recurring-revenue mix, gross margin by line). Weekly internal reviews and monthly sponsor/lender packages establish transparency and confidence from day one.
Executing these priorities converts the QoE from a backward-looking diligence document into a forward-looking value-creation engine.
How the Approach Plays Out in Practice

At CFOx, we have seen this QoE-to-roadmap approach deliver consistent results across a wide range of lower-middle-market acquisitions. By bridging transaction services directly into ongoing finance leadership, we help sponsors move faster from close to operational stability while protecting the economics they underwrote.

In a multi-entity adventure-tourism platform, concurrent buy-side QoE and cash-to-accrual work fed directly into post-close process implementation, system setup, monthly reporting, and ongoing accounting support—accelerating stability across entities with different operating models.

For a PE-backed revenue-cycle management business serving the healthcare industry, our post-close transition support covered chart-of-accounts refinement, streamlined invoicing and AR processes, a formal month-end close, budgeting and forecasting models, and a 13-week cash-flow tool. The result was immediate financial visibility and readiness for future add-ons.

In the acquisition of the Hurricane Junior Golf Tour, the largest junior golf tournament platform in the United States, the buy-side QoE concentrated on revenue-recognition complexities, external data reconciliations, cash-to-accrual adjustments, and net-working-capital analysis. Post-close work continued with purchase accounting, scalable process design, standardized monthly reporting packages, and recurring accounting support, giving the new ownership team continuity and stronger decision-making tools.

A similar path unfolded for a motorcoach rental company. CFOx’s interim controller and fractional CFO support developed GAAP-compliant accrual methodologies, a comprehensive monthly reporting package tied to QoE data, budgeting and forecasting processes, stronger internal controls, and multi-state tax reporting. The finance function became capable of supporting both growth and PE-level oversight.

In each case, continuity from diligence into ongoing CFO, accounting, and fractional leadership minimized disruption and often improved projected returns through faster operational gains.

Portfolio-Level Advantages

Sponsors who operate deal-by-deal or build multi-platform strategies gain compounding benefits when a QoE-driven financial roadmap is embedded from the start:

  • Standardized reporting across platforms: Consistent policies, chart of accounts, and KPI definitions create genuine portfolio-level visibility. Sponsors can spot best practices, underperformers, or add-on synergies without wrestling with incompatible data sets, improving strategic decisions and board conversations.
  • Smoother lender management and covenant compliance: Uniform, high-quality reporting reduces friction in amendments, refinancings, or new facilities. Lenders gain confidence in the sponsor’s portfolio oversight, often translating into better terms and faster approvals for future capital needs.
  • Cleaner financials that support stronger exits: Platforms that install institutional-grade processes from day one command higher multiples. Reduced normalization debates, audit-ready books, and proven KPI trends shorten exit timelines and limit buyer due-diligence pushback, frequently producing meaningful uplift in net IRR for limited partners.

In a market where lower-middle-market sponsors compete on execution rather than check size, these portfolio disciplines become a genuine differentiator.
